Tactical Memo 067: Roll out AI without revolt
Field note: "Nobody resists the tool. They resist what the tool says about them."
RE: the belief that adoption is a training problem.
When a rollout stalls, the reflex is to add training. More sessions, better docs, a champion in each pod. You're solving the wrong problem. People aren't confused about how the tool works. They're doing quiet math about what it means for them. A tool that does part of my job is a sentence about whether I'm still needed.
So stop leading with the benefit. Lead with the boundary.
Before you ever demo the thing, say out loud what it will not touch. Name the part of the work that stays theirs, the part they're known for, the judgment only they make. Draw that line in public, before anyone asks. Then introduce the tool as the thing that clears the grunt work away from that line.
The weak version sounds like: "We're rolling out [tool] Monday. It'll save everyone time on reporting. Trainings are on the calendar." Every person hearing that runs the headcount math by lunch.
The level-up version: "We're piloting [tool] for first-draft status reports. It handles the assembly. The call on what leadership actually needs to hear stays with you. That read was always the job. The typing never was."
Same tool. Same Monday. One of them gets adopted, because you answered the question they were afraid to ask before they had to ask it.
